The Business Case for Commercial Solar in Nigeria

Behind-the-meter solar competes with diesel, not with the grid tariff. How to build a business case your finance team will accept.

For most Nigerian industrial and commercial sites, the honest comparison is not solar versus grid — it is solar versus the blended cost of grid supply plus diesel or gas generation, including maintenance and fuel logistics. Business cases fail when they are built on the tariff alone.

Establish your real blended energy cost

Work from twelve months of evidence: utility invoices, fuel purchase records, generator run hours, and generator servicing costs including filters, oil, overhauls and the labour behind them. Divide total energy spend by total kWh consumed to get a blended cost per unit.

That blended figure is what a solar and storage system has to beat. Sites with heavy generator dependence usually find it is far higher than they assumed, which is what makes the arithmetic work.

Size against the load profile, not the roof

The value of a PV array depends on how much of its output you consume on site. A daytime-heavy operation — production shifts, cold rooms, compressed air, offices — captures most of the generation directly. A site whose demand peaks in the evening will export or curtail unless storage is added.

Get half-hourly demand data from a logger over at least two typical weeks, covering both a production week and a quieter one. Sizing from a monthly kWh total alone consistently produces an array that is too large for the load it can actually serve.

Decide what storage is actually for

Batteries serve different purposes and the purpose drives the sizing. Shifting midday generation into an evening shift needs energy capacity. Riding through short grid interruptions needs power capacity and fast response. Reducing generator starts requires enough of both to cover the gap between grid outage and load.

Be explicit about which of these you are buying. A battery sized for one job and asked to do another will disappoint, regardless of the chemistry.

Design for the environment it will operate in

Local conditions materially affect yield and lifetime, and a credible model accounts for them rather than using generic assumptions.

  • High ambient temperature reduces panel output below nameplate rating and shortens battery life without adequate ventilation or cooling.
  • Harmattan dust and particulate deposition cut yield between cleanings; a cleaning regime belongs in the operating budget.
  • Roof structure, sheet condition and remaining service life decide whether a rooftop mount is viable or whether ground mounting is the sounder option.
  • Integration with existing generation, changeover logic and protection settings is often where projects overrun; specify it before contract, not on site.

Present the case in the terms finance uses

Model capital cost, expected annual generation, displaced fuel and grid spend, operations and maintenance, inverter replacement in the second decade, and battery replacement at end of cycle life. Show simple payback and a discounted cash flow, and state your assumptions on fuel price and currency openly.

Then show the non-financial case alongside it: reduced exposure to fuel supply disruption, lower on-site emissions, quieter operation, and a defensible answer for customers and lenders asking about energy transition plans.

Common ways the case goes wrong

  • Sizing from monthly kWh instead of a measured load profile.
  • Comparing against the utility tariff while ignoring generator fuel and servicing.
  • Omitting inverter and battery replacement from the lifetime model.
  • Treating cleaning, monitoring and maintenance as free.
  • Leaving grid and generator integration as a site-resolved detail.

Measure your blended cost of energy, size against a real load profile, be specific about what storage is for, and model replacement costs honestly. A conservative case that survives scrutiny gets funded; an optimistic one does not.
